AI adoption fails in small teams for predictable reasons: vague goals, too many tools, and zero training time. The fix is not more enthusiasm. It is a contained pilot with owners, boundaries, and a scoreboard.

The two-week pilot

  • Day 1–2: Pick one workflow and one success metric (hours saved, response time, error rate).
  • Day 3–7: Build the lightest useful version. Document prompts and handoffs.
  • Day 8–10: Have two teammates run it without you babysitting.
  • Day 11–14: Compare results. Keep, revise, or kill.

Training that sticks

Do not schedule a 90-minute “AI overview.” Run a 25-minute working session on the exact task. People learn tools by shipping something ugly that works.

Confidence grows from completed reps, not from slide decks about the future.

Culture guardrails

  1. Label AI-assisted drafts clearly until quality is proven.
  2. Ban pasting secrets into consumer tools.
  3. Celebrate retired busywork as loudly as new features.
